CREATING AN ENVIRONMENT WHERE PEOPLE CAN SHARE BAD NEWS

The reason why people are reluctant to share bad news is the reaction they receive when they share it. Often, that reaction is one of blame and shame, and the sharer does not want to feel those emotions unless it's absolutely necessary. As a leader, you should encourage the sharing of risks or issues as soon as they may exist so that you are ready to mitigate them.

Let's take the example from the potential issues list earlier where data migration is offtrack and is now affecting the project timeline. When the project manager checks in with the data migration, she finds that they are struggling with data cleanup and running a week behind schedule. She could sit on that information and hope that the team turns it around, or she could raise the issue to the project leadership team. If she raises the issue and the executive sponsor says, “I can't believe that you don't have those idiots under control. Get your act together and get them moving, or I'll find someone who will,” the project manager is going to be reluctant to share bad news in the future if the project leaders respond with blame and threats.

Even small facial reactions can give away your opinion on a subject. If you tell the project leaders that Bob, the lead functional consultant, is leaving the project and the executive sponsor winces or turns around in her chair in frustration, you have to absorb that reaction. It can be very hard to do, but the best thing to do is take a deep breath, digest the information, and think through the appropriate response. As a project leader, you need to reaffirm your team and be a problem-solver for your them. You have to take the news in stride (throughout the book I have said that there will be problems) and put a productive spin on the news—whatever it is. If you can establish a pattern of trying to find solutions and not placing blame, you will hear bad news fast and deal with it before it becomes terrible news.
